Ditch the L10.

A Level 10 meeting alternative from a CEO who ran them.

By Adam Weisner4 min read

If you're a business owner who runs on EOS or Traction and you use L10s, I'm going to tell you why I don't use them anymore, and what I do instead.

Context: I've run and scaled businesses on EOS. I've been the integrator. I've been the visionary. I've used an external implementer, and I've self-implemented. Today I'm the CEO of an investment research firm, and we don't hold a weekly L10.

The short version
  1. The weekly L10 turns into 90 minutes of issue processing.
  2. If the update is binary, you don't need a meeting to hear it.
  3. Replace it with a short written update on each priority, every week.
  4. Keep one meeting a month: the decision pitch meeting.
  5. Deal with issues as they come up. You're adults.
01

Ninety minutes, mostly complaining.

You're sitting in a meeting for 90 minutes every week with your leadership team, and 60 minutes of it is complaining. It's just talking about your issues list. A lot of this could have been an email.

I hate meetings. I think most meetings are incredible wastes of time, and people manage tasks instead of driving outcomes on the things that matter. Meetings should be reserved for high-quality, high-value conversations that move the business forward.

“Look carefully then how you walk, not as unwise but as wise, making the best use of the time, because the days are evil.”Ephesians 5:15-16 (ESV)
02

If it's binary, why am I on a call?

The base of a Level 10 meeting is hit or missed on KPIs, on track or off track. If it's that easy and binary, then why am I on a call to hear that?

I don't need to hear your numbers in a meeting, because I can look at the numbers on a data sheet.

03

What I do instead: a written update.

We run on monthly cycles. Once a priority is in the cycle, every week the owner goes into the system and provides an update. What did you get done? Is it on course or is it deviating?

If it's deviating, we can come in and help you, and we can have a discussion. But I don't need a meeting to do that. At the end of the month, it's executed or failed. Binary.

I got 90 minutes a week back for one-on-ones.

04

One meeting a month.

The only meeting required is before the beginning of each month. It's called a decision pitch meeting. People pitch their ideas: three minutes to pitch the idea, seven minutes to talk about it, one minute to decide. Is it going or is it not going?

Velocity requires speed and direction. If you're moving with L10s, you're moving slow in the right direction. What we want is to move fast in the right direction. Monthly cycles give you the speed. The decision pitch meeting makes sure you're moving in the right direction.

05

No issues list.

You don't have to populate an issues list. We just deal with issues as they come up. We are adults. We can have conversations throughout the week.

To be fair: EOS is much better than not using a system at all. I just think there's a better way to run the week.

Try it for one month

Run one cycle without the L10.

  • Set three goals for the year. One each for growth, finance and operations.
  • Have each leader pitch one idea for next month. It has to meaningfully move you toward those goals.
  • Hold one short decision pitch meeting.3 to pitch, 7 to discuss, 1 to decide.
  • Cancel the weekly L10 for that month. Each owner posts a written update every week: on course or deviating.
  • Close the month.Every priority is executed or failed. Then pitch the next month.
Let me be upfront

Yes, I built software for this.

That sounds really self-serving. Yes, it is. I created Unbreakable OS to solve my own problem, because I didn't want to run on EOS anymore. It's how I run my businesses, and you can run yours on it too. You can also run everything above without it.

If you want to try mine, it's $195 a month for up to 10 people, with 45 days free.
